Think about what that actually means operationally. For two years, the dealer AI conversation has mostly been about your AI โ chatbots answering FAQs, agents mining the service drive for trade-ins, tools tracking how ChatGPT describes your store. All of that assumes the customer on the other end is a human being reacting to what your systems say. The Accenture number flips that. It says a meaningful chunk of your future customers are going to show up with their own AI already having done the price research, the comparison shopping, and maybe even the opening negotiation volley โ before a human on your team says a word.
And this isn't theoretical. CarEdge's agentic negotiation tools have already processed real deals, with public data showing over $20 million in aggregate buyer savings, averaging roughly $2,405 per multi-round negotiation. That's not a pilot program running in a lab โ that's Tuesday, according to this week's briefs.
Here's the uncomfortable part for a lot of stores: your desk process was built for a human who doesn't know your invoice, doesn't know your incentive stack, and can be walked through a four-square. An AI agent doesn't get tired, doesn't get talked into add-ons out of politeness, and doesn't respond to "let me talk to my manager" theater the way a person does. If your F&I and sales process only has one playbook โ the human one โ you're about to find out how thin your margin protection really is.
What a GM should actually do about it: Don't panic-buy another AI vendor. Instead, get your desk managers and F&I team in a room this week and ask a blunt question: "If the next lead that comes in has already had its negotiating done by an AI agent, what does our process do differently?" If nobody has an answer, that's your actual AI gap โ not whether you have a chatbot, but whether your human process can hold up against a machine that's done its homework.
