The AI Drop

Your Buyers Just Got Their Own AI. Now What?

Here is the thing nobody at your last 20 Group wanted to say out loud: your customers are using AI against you.

Not someday. Right now.

Automotive News ran an editorial this week telling dealers point-blank -- AI car shoppers are coming, adapt now. But "coming" is generous. They are already here.

Here is what is actually happening on the ground. A buyer programs an AI agent to hit 8 to 10 dealership websites in his market. The bot fills out lead forms, collects quotes, and then -- here is the part that should make your stomach drop -- sends competing quotes back to each dealer automatically. The AI plays your stores against each other while the buyer watches Netflix. One documented case: over $4,200 saved, zero showroom visits until it was time to sign.

Services like CarEdge are charging $40 to $50 to deploy AI negotiation agents on behalf of buyers. Since mid-2024 they have helped thousands of customers save an average of $1,500 and five hours of time. That is five hours a customer used to spend on your lot, looking at other units, maybe adding a protection package, definitely visiting F&I.

Roughly one in four shoppers now use AI for pricing research and deal structuring before they ever talk to a human. Among Gen Z buyers, the number is higher. They are using AI to decode contracts, spot fees, and build leverage before the first handshake.

So what do you do?

First, stop hiding your pricing. If your inventory page says "Call for price," the AI skips you and moves to the dealer who publishes numbers. Transparent pricing is no longer a philosophy. It is a technical requirement to even be in the conversation.

Second, your lead response time matters more than ever. If an AI agent sends your store a form at 2 AM and you reply at 9 AM, it already has seven better quotes. Speed wins.

Third -- and this is the real play -- get your own AI working the other side. AI voice agents, AI-powered CRM follow-up, and instant response tools are not optional anymore. You need to be as fast and smart as the bot sitting on the other side of the conversation.

The dealers who win this are not the ones fighting AI. They are the ones who realize the game changed and move first.

Tool of the Week

Toma -- AI Voice Agent for Dealership Calls

If your phones ring after hours and nobody picks up, you are bleeding money. Toma is an AI voice agent built specifically for dealerships that answers inbound calls, books service appointments, and qualifies sales leads 24/7.

Here is how to use it at your store:

  1. Sign up at toma.com and connect your DMS. Toma integrates with most major platforms.
  2. Set up your call routing so after-hours and overflow calls go to Toma first.
  3. Customize the voice and script. You tell it your specials, your hours, your service menu. It sounds like a trained BDC rep, not a robot reading a script.
  4. Toma handles the call, books the appointment directly into your scheduler, and sends the customer a confirmation.
  5. Your team gets a summary and recording every morning. No leads lost overnight.

Pricing: Custom quotes, but expect $1,500 to $3,000 per month depending on call volume.

Best for: Stores doing 500+ inbound calls per month that are missing after-hours and weekend traffic. If your service department alone is losing 30 to 40 calls a week to voicemail, the math works on day one.

One Southeast dealer group told me they cut missed service calls by 60% in the first month and added $28K in incremental RO revenue. The AI is not replacing their BDC. It is handling the volume so their people focus on selling, not scheduling.

The Numbers

76% of dealership executives plan to increase their AI budgets in 2026.

But here is the kicker -- 25% are still "wait and see." That gap is where the money is. If three out of four of your competitors are investing in AI and you are standing still, you are not being cautious. You are falling behind at a measurable rate. Meanwhile, 80% of consumers expect AI to be part of their car-buying experience. The demand side is not waiting for you to figure it out.

Heard on the Lot

A fixed ops director at a 4-store group in Texas told me: "We put an AI agent on our service line three months ago. Appointment show rate went from 62% to 78% because the AI sends three reminders and reschedules no-shows automatically. That is 40 extra ROs a month we were just leaving on the table."

A GSM at a mid-size Chevy store in the Midwest told me: "We started publishing all-in pricing on every unit. Our lead volume dropped 15%, but our close rate doubled. The people filling out forms now are real buyers, not tire-kickers. And the AI shoppers actually engage with us because we give them what they want upfront."

A dealer principal running two rooftops in the Southeast told me: "I fired our third-party chat vendor and replaced it with an AI that books appointments directly into DriveCentric. Saved $2,400 a month and our appointment set rate went up. The old chat vendor was just collecting names. The AI actually sells the appointment."

Ask the AI Guy

Q: "I keep hearing about AI but my store is only doing 80 units a month. Is this stuff only for the big groups?"

Size does not matter here. In fact, smaller stores have the advantage because you can move faster. A 20-store group needs committees and approvals and IT departments. You need a credit card and 30 minutes.

Start with one thing: an AI voice agent for your service department. Service drives are the profit center for every store your size, and missed calls are the number one leak. A single AI tool handling after-hours service calls can add 15 to 25 ROs per month. At an average of $350 per RO, that is $5,000 to $8,700 in monthly gross you are currently sending to voicemail.

You do not need to overhaul your operation. You need to plug one hole, measure the result, and then decide what is next. That is how every dealer I know who is winning with AI actually started. Not with a strategy deck. With one tool and a calculator.

Reading about AI won't train your team

The stores pulling ahead aren't the ones with the most tools — they're the ones whose people know how to use them. That takes a strategy, a readiness baseline, and real training.
